At the heart of this transformative process is the Data-Information-Knowledge-Wisdom (DIKW) Model, often attributed to Russell Ackoff, which reflects the interconnected elements of the relationship between data, information, knowledge, and wisdom. Let’s explore each component and their relationships as seen in Figure 1, the Data-Information-Knowledge-Wisdom (DIKW) Model below:

Data: The Foundation
At the innermost circle of our diagram lies data – the raw, unprocessed facts and figures that flood our organizations daily and form the foundation of all business intelligence. In its purest form, data is simply numbers going up and down, devoid of context or meaning. For example, a manufacturing company might collect data on production output, machine downtime, or defect rates.
Information: Contextualizing the Core
Surrounding the data core is the circle of information. This layer emerges when we add context to raw data, allowing us to understand the “what,” “where,” and “when” of our data points. Information gives meaning to the numbers, transforming abstract figures into insights that can be applied to our business. The information layer begins to paint a clearer story of what the data is trying to tell us, but it still doesn’t tell us why things are happening or what to do about them.
Knowledge: Expanding Understanding
The broader circle of knowledge encompasses the data core and information layer. This is where we apply information to our business processes and decision-making, representing the “how” of our understanding. Knowledge allows us to recognize trends and cause-and-effect relationships and make informed choices. It’s the practical application of information that leads to a deeper comprehension of our business dynamics. When leveraged, it fosters a culture of test-and-refine, allowing teams to iterate faster and more effectively.
Wisdom: The All-Encompassing Outer Circle
The outermost and largest circle represents wisdom, encompassing all of the inner layers. Wisdom connects seemingly disparate pieces of knowledge, recognizes patterns across vast datasets and information sets, and makes predictive judgments. This all-encompassing layer allows us to answer the “why” questions and anticipates future outcomes based on a deep, holistic understanding of our business’s ecosystem. It helps businesses balance growth and structure within and understand their organization at deeper level.
The Expanding Nature of DIKW for Lean Six Sigma Practitioners
This nested circle structure emphasizes how each layer builds upon and expands the previous ones, providing Lean Six Sigma practitioners with a comprehensive framework for driving continuous improvement:
- Data provides the essential building blocks for any Lean Six Sigma project.
- Information contextualizes these building blocks, giving meaning to raw data.
- Knowledge applies this contextualized information to real-world scenarios and process improvements.
- Wisdom integrates all of these elements to provide predictive and strategic insights for long-term organizational excellence.

As the core of the DIKW model, data is the foundation of all Lean Six Sigma efforts. Practitioners should:

Transforming Data into Information
To contextualize data effectively, Lean Six Sigma professionals should:

To develop and apply wisdom in Lean Six Sigma initiatives:
- Encourage systems thinking to understand the broader impact of process changes. This includes expending equal attention to optimizing the relationships between the functions as we spend optimizing parts of the organization.
- Develop predictive models based on historical data and knowledge of process dynamics.
- Foster a shared culture of continuous improvement where lessons learned are systematically applied to future projects.
By consciously moving through each layer of the DIKW model, Lean Six Sigma practitioners can more effectively incorporate others into identifying and prioritizing improvement opportunities. As more members of the organization are involved in the conversation, we develop more effective and sustainable solutions to complex problems.
